More Regions, More Problems: Where Flex Beats OSS

Self-hosting Airbyte Core multiplies costs with every region. See where the costs come from and how Enterprise Flex changes the math for global teams.

Summarize with AI:

Airbyte Core, our open-source offering, is free, and always will be. Theoretically, it costs nothing. But over time, as your business grows, the costs of self-management start to add up.

The license is free. The engineering time to keep it all running is very much not free. Add to that the complexity of data regions for global businesses, and a self-managed OSS instance can become a real headache.

If Core works for you, that’s great. We think it’s a great product, and that’s why thousands of teams rely on it. But when your business scales, a new host of regulations such as GDPR come into play, and managing them with Core can grow untenable fast.

And migrating to Airbyte Flex has never been easier.

But we wouldn’t make those claims without data to back it up. So let’s get into the numbers!

What published estimates get right

Several third-party sites publish estimates for self-hosting Airbyte. The ranges are wide. Infrastructure estimates run from a few hundred dollars to more than $3,000 a month for a production Kubernetes deployment. Setup estimates run from 40 to 80 engineering hours. Ongoing maintenance estimates run from about 8 hours a month to 40.

The consensus (which we concur with) is that engineering time is the biggest line item.

But these estimates are actually small for a global business.

The thing is, every estimate we’ve found assumes a single instance. If your data needs separate regions for the US, the EU, and APAC, you’re running three instances, and three of everything that comes with them.

What the Forrester study found

In May 2026, Forrester published a Total Economic Impact study of Airbyte. Many of the teams surveyed relied on self-managed solutions and custom scripting, then moved to Airbyte’s managed offering. For a composite organization, Forrester found a 239% ROI, $1.1 million in net present value, and payback in under six months.

Two findings map directly to the cost of self-hosting. Moving off self-managed infrastructure freed roughly one infrastructure engineer’s time, worth about $149,000 a year in the composite. Data engineers also spent 40% less time maintaining pipelines. One interviewee, a head of technology and security at a healthcare company, described the old setup this way: “Storage, compute and network [components] are always painful to maintain.”

Where the costs come from

Here’s what goes into running Core, and what each cost grows with.

Cost	What it includes	Grows with
Cluster infrastructure	Compute, storage, networking, logging, monitoring	Regions and workload
Initial setup	Kubernetes, Helm, auth, secrets, backups	Regions
Platform upgrades	Testing and rolling out new versions of the full platform: web app, API server, scheduler, database, workers	Regions
Connector upgrades and fixes	Applying new connector versions and handling breaking changes when source APIs change	Connectors × regions
Incident response	Diagnosing failed syncs, stuck jobs, and resource problems; on-call coverage	Regions
Governance	SSO, RBAC, and audit logging, none of which Core includes	Regions and teams

Most importantly, Core has no SSO, no RBAC, and no audit logging. If your security team requires them, you build around the gap, buy a separate tool, or accept the risk, and you do it for every instance.

And each region multiplies the bill

A Core deployment is the whole platform in one place: the web app, the API server, the scheduler, the configuration database, and the workers. Data residency in three regions means three of each. That’s three upgrade cycles, three sets of monitoring, and three places where a sync can fail at 2 a.m.

What changes with Enterprise Flex, and what doesn’t

Flex splits Airbyte in two. Airbyte runs the control plane: the UI, the API, the Terraform provider, and orchestration. You run the data plane, which executes syncs inside your cloud, your VPC, or your data center. One control plane manages data planes in every region you need.

Some work stays with you:

The compute for each data plane, on your own Kubernetes cluster (EKS, GKE, or AKS)
Upgrading each data plane through the airbyte-data-plane Helm chart
Upgrading connector versions, the same as on Core

The hardest work moves to Airbyte:

The rest of the platform and its upgrades, so you stop upgrading a web app, API server, scheduler, and database in each region
SSO, RBAC, and audit logging, managed in one place for every region
SLAs on certified connectors, and premium support when a sync breaks

Migration is simple, thanks to new tooling we’ve built. It’s actually often easier to move from Airbyte Core to Flex than it is to Airbyte Cloud.

When Core is still the right answer

Core is a good deal for plenty of teams. If you run in one region, sync a handful of connectors, already operate Kubernetes well, and don’t need SSO, RBAC, or audit logging at the platform level, Core gives you full control at the lowest cost. Some teams we talk to see the value in a managed control plane and still stay on Core because the budget isn’t there. That’s a reasonable decision.

When Core stops fitting, moving doesn’t mean starting over. Airbyte’s migration service moves a Core workspace to Airbyte Cloud or Enterprise Flex with sources, destinations, connections, schedules, stream configuration, and incremental sync state intact. There’s no historical re-sync, and connections stay inactive until you approve activation. Our Solutions Engineering team runs the migration.

Get an estimate for your regions

If you run Core in more than one region, or plan to, talk to our team about a capacity estimate for each region. Bring your current cluster costs and the hours your team spends on upgrades and incidents, and you’ll have both sides of the comparison in one conversation.
