Summarize with AI:

Agent authentication is not a solved problem with a new name. Most teams start by reusing human authentication patterns: forwarding user tokens, sharing service accounts, hardcoding API keys. These approaches break as soon as one workflow crosses multiple enterprise systems.

Agents are a distinct identity class. They need their own credentials, scoped delegation models, and audit trails that track both the agent and the user it acts for. The protocol foundations exist in OAuth 2.1 with PKCE and token exchange, but implementing them across platforms with different token lifetimes, refresh behaviors, and scope models is where the engineering work begins.

TL;DR

Agent authentication requires verifying both the agent itself as a trusted workload and the human user's delegation of specific permissions.
OAuth 2.1 with PKCE is the protocol foundation, and token exchange enforces scoped delegation.
Reusing human authentication patterns creates failures: borrowed sessions, shared service accounts, and weak audit trails.
Multi-source credential orchestration forces teams to manage per-platform token metadata, refresh logic, and scope boundaries.

What Is Agent Authentication?

Agent authentication is the process of verifying an AI agent's identity and managing its credentials when it accesses enterprise systems and data sources. Agents are a new category of actor, Non-Human Identities, and they require their own credentials, permission boundaries, and audit trails.

When an agent acts on behalf of a user, two separate verifications are required. The agent software itself must be authenticated as a trusted client. Separately, the human user must be authenticated, and their intent to delegate specific permissions must be captured.

Agent-As-Principal vs. Agent-As-Delegate

Agent-as-principal means the agent acts under its own identity, with its own credentials, for its own purposes. Background automation tasks, scheduled workflows, and system-to-system integrations fall here. The agent's credentials are the entire attack surface. If they are compromised, the attacker gets full access with no user-context attenuation.

Agent-as-delegate means the agent acts on behalf of a human user, carrying delegated authority that is explicitly bounded and cryptographically tied to the user's consent. Accessing a user's calendar, email, or customer relationship management (CRM) contacts all require delegate mode. The effective access should be the intersection of the agent's credentials and the user's permissions, never the union. Attenuated agent tokens formalize that boundary.

Three Anti-Patterns From Applying Human Auth to Agents

Borrowed sessions happen when an agent receives a user's access token and forwards it unmodified to a downstream application programming interface (API). Two trust boundaries collapse into one. The downstream API sees the user's full identity and permissions, and the agent becomes invisible in the audit trail.

Shared service accounts create a single point of failure. When multiple agents share one service account or API key, compromise of one agent compromises all. Audit logs also become much less useful because every action is attributed to the same identity.

Hardcoded API keys keep plaintext credentials in the runtime path even if a secrets manager stores them at rest. Secrets managers help with storage and retrieval controls, but they do not remove the runtime exposure window once the secret is injected into the agent.

How Do AI Agents Handle Authentication?

AI agents authenticate through OAuth-based flows that vary by whether the agent acts on its own or on behalf of a user. OAuth 2.1 with PKCE is the protocol foundation for most current implementations. PKCE is required for clients using the Authorization Code flow, the implicit grant is omitted, and public clients generally should not receive refresh tokens.

OAuth 2.1 as the Foundation

The correct OAuth flow depends on whether the agent acts independently or on behalf of a user.

Scenario	OAuth Flow	When to Use	Token Characteristics
Agent acts on behalf of a specific user	Authorization Code Grant with PKCE	User is present to consent; agent accesses user-scoped data	Short-lived access token + refresh token; scoped to user's authorization
Agent operates independently as a service	Client Credentials Flow	No user context needed; agent accesses organization-level data	Short-lived access token only; no refresh token; scoped to agent's own permissions
Agent narrows a broad human token for a specific task	Token Exchange (RFC 8693)	User has existing session; agent needs restricted scope for one operation	Task-scoped token encoding both agent and user identity; shorter-lived than parent token
Agent passes authority to another agent	On-Behalf-Of (OBO) / Delegation Chain	Multi-agent systems where one agent delegates to another	Delegation chain preserved cryptographically; each hop narrows scope

Authorization Code with PKCE is the standard flow for user-delegated access. The client generates a code_verifier, hashes it to produce a code_challenge, and the authorization server verifies the original verifier at token exchange. This prevents authorization code interception even if the agent runs as a public client.

Client Credentials Flow applies when the agent operates autonomously. The main risk is scope inflation. No user permission boundaries constrain the token, so overly broad scopes give the agent wider access than any single user would have.

Token Exchange for Scoped Delegation

Token Exchange (RFC 8693) prevents scope creep when agents chain calls across services. The agent presents both a subject_token and an actor_token. The authorization server issues a composite token where the exchanged access represents the intersection of what the user is allowed to do, what the agent is allowed to do, and what the target API is willing to accept.

The issued token may be a JSON Web Token (JWT) containing an act claim that identifies the agent as the acting party. This creates a clearer audit trail. Without it, the agent's identity can disappear from the token and from downstream logs.

Token Behaviors Across Enterprise Platforms

Enterprise platforms handle access tokens and refresh tokens differently, so teams have to track expiry, refresh behavior, and scope boundaries for each connection.

Platform	Access Token Expiry	Refresh Token Available	Agent-Relevant Notes
HubSpot	Short-lived access tokens	Yes	OAuth token behavior has been described in documentation, but specific endpoint timing and token length details are not confirmed here
Salesforce (JWT bearer)	Org-configurable (Connected App session timeout)	No (re-sign JWT on session expiry)	Stateless flow suited to agent workloads
Slack	Provider-specific token lifetime behavior	Yes, with provider-specific rotation behavior (xoxe-1- prefix)	Bot tokens (xoxb-) and user tokens (xoxp-) are separate with independent scope sets
Google Workspace	Short-lived access tokens	Yes, subject to provider-specific expiration and inactivity rules	Service accounts with domain-wide delegation for enterprise agent access

These differences force teams to build shared logic for storing per-platform token metadata, refreshing tokens before expiration, and keeping audit identity intact across calls.

How Do You Implement Agent Authentication?

Implement agent authentication by registering the agent as its own identity, choosing the right OAuth flow for each connection, handling token lifecycle per platform, and logging both agent and user identity across calls. Each step applies per connected platform, because every connection brings its own client registration, token behavior, and audit requirements.

Step 1: Register the Agent as Its Own Identity

Create a dedicated client registration or service principal for each platform the agent connects to. Do not reuse human user credentials or share registrations across agents. On Azure, this means a new app registration and service principal; on AWS, a new IAM role with a trust policy scoped to the specific compute resource; on Google Cloud, a new service account or Workload Identity Pool configuration.

Each platform issues its own client ID and secret. Key rotation, key expiration, and certificate expiration are security best practices for these registrations, though not universally required controls.

Step 2: Select the Correct OAuth Flow for Each Connection

The agent's role, principal or delegate, determines the flow, and different connections within the same workflow may use different flows. An agent may pull organization-wide analytics from one platform while accessing a specific user's CRM contacts on another. Principal mode uses Client Credentials; delegate mode uses Authorization Code with PKCE. Token exchange applies when the agent needs to narrow a broad token for a specific downstream call.

Step 3: Build Token Lifecycle Handling

Track each connection's expiry and refresh behavior separately. Refresh tokens proactively before expiration, not after 401 errors. Store each connection's token metadata, issued_at, expires_in, refresh token, and platform identifier in encrypted credential storage.

When refresh fails because consent was revoked or a refresh token expired, halt gracefully and surface the failure to an operator rather than continuing with stale credentials.

Step 4: Instrument Authentication Audit Trails

Log agent identity, delegating user, accessed resource, and action taken for every relevant event. This logging has to span all connected platforms so teams can reconstruct who acted, through which agent, and against which system. When an agent calls an API on a user's behalf using typical identity and access management (IAM) configurations, that call can appear as the user rather than the agent. That gap matters for auditability.

Step 5: Plan for Multi-Source Complexity

More connected platforms mean more client registrations, flow decisions, token metadata, refresh logic, and audit requirements. At a small number of platforms, custom code may still be manageable. At larger scale, teams are maintaining credential storage, refresh workers, failure handling, and audit correlation as a recurring engineering burden.

How Does Authentication Work in MCP-Based Agent Systems?

In Model Context Protocol (MCP)-based systems, authentication depends on transport. HTTP-based transports and STDIO transports follow entirely different trust models, and third-party service access adds a separate OAuth relationship on top of either one.

Transport-Dependent Authentication Behavior

HTTP-based transports use an authorization flow based on OAuth 2.1, and both MCP clients and servers must implement Resource Indicators to scope tokens to specific resource servers. STDIO transports do not follow the OAuth specification at all. They retrieve credentials from environment variables and rely on the operating system (OS) process model as the trust boundary, since STDIO servers run as child processes of the MCP host.

The Third-Party Delegation Pattern

When an MCP server must access a third-party service on behalf of a user, two distinct OAuth relationships exist at the same time. The MCP server acts as an OAuth Resource Server for the MCP client connection, and as an OAuth Client for the third-party service connection.

The client discovers the authorization server through protected resource metadata, executes OAuth 2.1 with PKCE, and receives a token bound to the specific MCP server via Resource Indicators. The MCP server validates this token as a Resource Server, then initiates its own separate OAuth flow to the third-party API using its own client credentials. Resource Indicators reinforce this boundary by preventing tokens issued for the MCP connection from being accepted by the third-party service.

What Are the Biggest Production Challenges with Agent Authentication?

The biggest production challenges are token lifecycle management at scale, framework gaps around OAuth and credential handling, and compliance requirements that demand clear delegation records in logs.

Token Lifecycle Management at Scale

Refresh token rotation race conditions are a documented production failure mode in distributed agent deployments.

When multiple agent workers detect token expiration simultaneously and race to call the refresh endpoint, platforms with strict refresh token rotation can invalidate the entire token family. The first worker to complete gets a valid token pair. Reuse of a rotated refresh token can revoke the active token family and break running workloads.

The fix requires distributed locking: an in-process mutex for single-process deployments, file-based locks for multi-process same-host deployments, and Redis SET NX EX distributed locks for multi-instance deployments. Add jitter to proactive refresh timing to prevent thundering herds at service startup.

Framework Authentication Gaps

Agent frameworks vary significantly in built-in authentication support.

Managed OAuth features such as scheduled token refresh and per-user credential scoping are available in some agent integration platforms. Other frameworks and orchestration tools rely on API keys from environment variables or constructor parameters, while token refresh, vault integration, and credential rotation fall to external infrastructure.

Audit Trails and Compliance Obligations

When agents access regulated data, the practical question is whether logs contain enough detail to show which agent acted on behalf of which user, what resource was accessed, and what credential boundaries governed that action. The JWT act claim is a technical primitive for expressing delegation in OAuth 2.0 token exchange. Without it, shared service accounts and token passthrough obscure who actually performed an action.

These records matter when teams map authentication controls to compliance obligations. Where agents touch regulated data, frameworks such as SOC 2, HIPAA, GDPR, and PCI DSS 4.0.1 require that credential boundaries, delegated access records, and audit logs be detailed enough to support review in the systems where agents operate.

What Is the Most Reliable Way to Handle Agent Authentication?

A reliable approach combines OAuth 2.1 with PKCE as the protocol foundation, token exchange (RFC 8693) for scoped delegation, and credential systems that store per-platform metadata, refresh tokens on schedule, and preserve delegation records across calls.

Airbyte's agentic platform provides Managed Auth for OAuth flows, token refresh, and credential storage across 50+ agent connectors. It uses a two-layer credential model, platform credentials plus per-connector OAuth, API keys, and tokens, with automatic refresh, and isolates credentials by workspace. Scheduled token refresh runs as a platform responsibility, and row-level and user-level access controls apply permissions through the data pipeline.

Frequently Asked Questions

Can AI agents use the same authentication as human users?

Agents should not share human user sessions or credentials. They need their own identity registrations, scoped permissions, and delegation records so that every action is traceable to a specific agent acting under a specific user's authority.

What is the difference between agent authentication and agent authorization?

Authentication verifies who the agent is, proving identity through credentials like client certificates or OAuth tokens. Authorization determines what the agent can do, enforcing permissions through policies like Role-Based Access Control (RBAC). Both require separate implementations even though teams often conflate them.

Do all agent frameworks support OAuth natively?

Most do not. Some agent platforms offer managed OAuth with scheduled refresh and per-user credential scoping, but many frameworks expect teams to handle token lifecycle, vault integration, and credential rotation through external infrastructure.

How does token refresh work for agents accessing multiple data sources?

Each data source has different token lifetimes and refresh behaviors. Production agents need proactive refresh before expiration, plus distributed locking to prevent race conditions when multiple workers refresh simultaneously. Graceful failure handling is critical when refresh fails due to revoked consent or expired tokens.

What compliance frameworks apply to agent authentication?

Organizations deploying AI agents may need to consider how HIPAA, SOC 2, GDPR, and PCI DSS 4.0.1 apply to their agent-accessed systems. Authentication audit trails must demonstrate which agent acted under which user's authority for each data access event, along with the credential and permission boundaries that governed that action.
