Summarize with AI:

A multi-agent workflow coordinates a task across multiple AI agents, each with a distinct role. Routing rules specify when work moves to an agent, while context boundaries limit the information each agent can access and retain; together, they constrain who acts and what each participant knows. Reliability therefore depends less on agent count than on topology, ownership, and where private, handoff, and shared context live. Adding agents can increase specialization and parallelism, but every transfer creates another point where instructions, ownership, or state can diverge. The workflow succeeds only when those boundaries preserve the task's intent without giving every agent unnecessary data or control.

TL;DR

A multi-agent workflow coordinates one task across several agents with distinct roles, routing rules, and context boundaries.
A study of 1,642 annotated execution traces attributes failures to specification and system design, inter-agent misalignment, and verification and termination, while assigning model capability a smaller role.
Common topologies include orchestrator-worker and sequential pipelines alongside handoff, group chat/swarm, and blackboard patterns. Select by context dependency first.
One split assigns each piece of agent context to a private scratchpad, a handoff payload, or workflow-level shared context. Specification and coordination defects often surface at the boundaries.

Try Airbyte Agents to give each agent fresh, permission-aware context without rebuilding a data pipeline for every source.

How Are Multi-Agent Workflows Structured?

An agent runtime manages each AI agent's model calls, tools, state, and lifecycle. Multi-agent workflows arrange those agent runtimes into a handful of topologies. The topology determines who assigns work, how context flows, and who owns the response.

Centralized Orchestration Puts One Agent in Charge

In the orchestrator-worker pattern, a central agent breaks down the task, delegates subtasks, and synthesizes results. Workers receive only the scoped context their subtask needs, which keeps their windows small. A sequential pipeline instead uses a fixed linear chain where each agent receives its predecessor's output. This shape suits processes that need a paper trail and gives production agent orchestration repeatable, versioned execution. That central control can become a bottleneck when agents need to coordinate without routing every update through one owner.

In a handoff, a specialist takes ownership of the response, and conversation context transfers at the boundary, making this shape a fit for triage and routing workflows. Group-chat patterns commonly let agents read and write a shared message history; that shared history suits exploratory problems but can burn tokens fast. Swarms may instead use handoffs, local context, or shared state. By contrast, in the blackboard pattern, agents read and write one communal workspace without contacting each other directly.

Hierarchy Layers Orchestrators Over Workers

Large decompositions can stack these patterns: an orchestrator delegates to sub-orchestrators that manage their own workers. Use hierarchy only when independent work offsets the added transfers and context handling. As layers multiply, explicit ownership and handoff contracts become the difference between decomposition and drift.

How Do Agents Coordinate and Hand Off Work?

Coordination starts with task decomposition, which splits the goal into subtasks, and routing, which decides which agent gets each one. The handoff contract specifies transferred context, response ownership, and completion criteria. In a manager pattern, the delegating agent keeps ownership of the final response and treats the specialist's output as input. In a true handoff, the specialist takes over. Mixing these up produces workflows where two agents both believe they are answering the user.

A handoff contract also defines who may read what, and the workflow needs per-agent access control to enforce those boundaries. A comment in a prompt cannot enforce access. When two agents can write the same shared record, decide whether concurrent writes merge, queue, or fail before an incident occurs.

The protocol layer implements these contracts. The Model Context Protocol (MCP) provides a standard way for AI applications to connect to agent tools, resources, and contextual data. The Agent2Agent protocol (A2A) supports communication and collaboration between agents. MCP standardizes application access to tools and context, while A2A standardizes agent-to-agent interaction. Neither protocol, however, resolves response ownership or conflicts in shared state.

Cursor subagents illustrate the manager pattern: each runs in its own context window and returns results to a parent agent. That parent-child boundary still leaves a larger decision: whether the task's context dependencies justify centralized, sequential, or decentralized control.

Which Coordination Topology Fits Which Task?

Context dependency narrows the topology choices; parallelizability determines which remaining options can run efficiently. A task whose subtasks are independent tolerates more topologies, while a task where every agent needs the same evolving context punishes decentralized ones.

Topology	Control model	Context sharing	Best for	Primary failure risk
Orchestrator-worker	Central lead agent decomposes, delegates, synthesizes	Workers get scoped subtask context	Parallelizable research and multi-source tasks	Goal drift: the refined plan diverges from original intent
Sequential pipeline	Fixed linear task chain	Each agent receives predecessor output	Deterministic, auditable multi-step processes	Compound errors propagating downstream
Handoff	Specialist takes over ownership of the response	Conversation context transfers at the boundary	Triage and routing (support, classification)	Context loss at the transfer boundary
Group chat/swarm	Decentralized coordination; group chats share a message context, while swarms may use handoffs, local context, or shared state	Shared message history in group chats; implementation-dependent context sharing in swarms	Exploratory, debate-style problems in group-chat implementations	Coordination overhead and runaway cost without budget controls and workflow-level traces
Blackboard	Agents read and write one communal workspace, no direct contact	Agents post all findings to the shared store	Many contributors on one evolving artifact	Inconsistent shared state without conflict resolution

Select the topology by context dependency before considering parallelism or cost, because faster execution cannot correct poor context fit. That choice determines how the workflow should partition context at each boundary.

How Should Context Be Shared Across Agents?

One approach partitions context into three tiers. Private context lives in an agent-only scratchpad for intermediate reasoning and drafts. Handoff context travels in a payload containing the minimum a receiving agent needs. Shared context is workflow-level state that agents can read and, in some implementations, write. Assigning each data item to a tier is central to multi-agent context design.

Domains where agents need the same evolving context can fit multi-agent designs poorly; some tightly coupled coding tasks fall in this bucket. Parallel subagents that do not share context may make conflicting decisions based on assumptions another agent has discarded.

For business agents, shared context means every agent queries the same indexed data for "Acme," even if the query layer still reconciles records across systems. The deal may live in Salesforce data, the contact history in HubSpot, and the overdue invoice in the billing system. Rebuilding that context at each handoff across open-source frameworks adds token and tool-call costs and creates inconsistency. Three agents stitching three APIs tend to produce three different Acmes. A pre-materialized context layer lets agents reason across unified records and pass references instead of re-fetching.

Scoping keeps shared context from becoming shared exposure. If every agent inherits one broad user credential, the billing agent can read support tickets and the support agent can read payment details. Scope access by workspace and agent connector instead. Place the agent connectors and credentials an agent may use in an isolated workspace, so read permissions stay aligned with the handoff contract. Routing an agent's tool calls through a governed MCP gateway then bounds which tools it may invoke, regardless of what the transport itself allows. Even well-scoped access can fail when records, credentials, permissions, or upstream APIs change during execution, turning context design into a runtime concern.

Why Do Multi-Agent Workflows Fail in Production?

A UC Berkeley and Intesa Sanpaolo study of execution traces measured failure rates from about 40% to about 85% across seven open-source multi-agent systems, drawing on 1,642 annotated traces. The study attributes roughly 40% of failures to specification and system design, 35% to inter-agent misalignment, and 20% to verification and termination. Step repetition, ignored task specs, and failure to recognize completion dominate the first category. Acting against prior reasoning and failing to ask for clarification dominate the second.

Production failures also appear at data and tool boundaries. Each case needs an observable symptom and an explicit control, not another prompt instruction.

Failure case	Observable symptom	Required control
Stale indexed records	Agents return outdated renewal dates, balances, or ownership details	Define freshness expectations and verify indexed records before dependent steps run
Expired OAuth credentials	Tool calls fail even though the handoff and prompt are valid	Use automatic OAuth refresh and test the expired-auth path before rollout
Missing source permissions	An agent returns empty or partial records without recognizing that access is missing	Test each agent connector with the same workspace and credentials used in production
API rate limits or 5xx failures	Agents stall, skip a source, or return an incomplete synthesis	Make API failures explicit and capture the failed call in the workflow trace
Token-window overflow	Cross-system reasoning drops earlier facts or introduces conflicting assumptions	Scope context, use shared references, and avoid reconstructing every record at each handoff

These controls turn silent failures into states the runtime can detect, and operators can investigate. Agent observability should combine budget controls with workflow-level traces. Those traces record each agent's actions and data access, showing whether each agent ran, what it read, and when. If two agents disagree about a customer's renewal date, the record each one read can mean the difference between a five-minute fix and a week of prompt archaeology. The same evidence shows whether another agent would improve the workflow or add another failure boundary.

How Should Teams Implement a Multi-Agent Workflow?

A rollout should begin with one agent and add coordination only after a fixed evaluation exposes a specific bottleneck. The following checklist creates testable checkpoints before each production release:

Define the task boundary and record the single-agent baseline.
Assign every data item to a private scratchpad, handoff payload, or workflow-level shared context.
Write the handoff schema, response owner, completion criteria, and concurrent-write behavior.
Scope credentials by workspace and agent connector rather than inheriting one broad credential.
Test stale data, expired authentication, missing permissions, API failures, and token-window overflow.
Add workflow-level traces and budgets that cover the complete execution rather than one agent at a time.
Run the same fixed evaluation set before adding another agent, and proceed only when the new topology addresses the named bottleneck.

The rollout is ready to advance when ownership is unambiguous, access tests match production permissions, failure paths are visible in traces, and added coordination solves a measured constraint.

How Do Airbyte Agents Support Multi-Agent Coordination?

The failures above sit in the context and access layer rather than the orchestration logic, and that is where Airbyte Agents fit. Rather than have each agent rebuild "Acme" from Salesforce, HubSpot, and billing at every handoff, Context Store keeps unified, pre-materialized records the whole workflow reads and passes by reference. Agent connectors and Managed Auth answer the credential rows in the failure table, refreshing expired OAuth tokens and scoping each connector to an isolated workspace so read permissions track the handoff contract. Agent MCP governs which tools a given agent may call, keeping enforcement in the credential layer instead of a prompt.

The two developer interfaces map onto that rollout discipline. The Agent SDK, a software development kit, lets you express handoff payloads, response ownership, and per-tier context rules in code alongside your existing framework, so moving from one agent to a full topology doesn't mean rewiring data access. The Agent CLI, a command-line interface, scripts the pre-release checks the implementation checklist calls for, exercising each agent connector against production's workspace and credentials and folding those runs into continuous integration, so a stale-record or missing-permission path surfaces before the next agent joins. Orchestration and workflow traces stay the runtime's responsibility.

How Do You Ship a Reliable Multi-Agent Workflow?

Production readiness comes down to three decisions and one habit: choose topology by context dependency, fix handoff ownership and completion criteria, give every agent permissioned shared context, and keep workflow-level traces that record what each agent read and when. Adding agents pays off only when a measured single-agent bottleneck calls for it; otherwise every transfer is one more place for intent and state to diverge.

Airbyte Agents covers the context and access side of that work: unified records, permission-aware connectors, automatic credential refresh, and SOC 2 Type II and ISO 27001 controls with GDPR and HIPAA support. Teams reach the same governed context through the Web app, Agent MCP, Agent SDK, or API without changing how the workflow reasons.

Frequently Asked Questions

How much more do multi-agent workflows cost to run?

The added cost varies with the number of handoffs and the amount of context reconstructed at each one. Reconstructing context at each handoff increases token and tool-call spend. Scoped payloads, shared references, and workflow budgets keep that overhead visible and bounded.

Can MCP enforce which agent sees which data?

No. Credential issuance and agent connector configuration determine each agent's access above the protocol. Treat MCP as transport and put enforcement in the data and credential layers.

Does a multi-agent workflow beat a single agent at equal compute?

Not necessarily. A valid comparison must hold compute constant because giving the multi-agent side a larger budget can flatter it. Multi-agent coordination is most useful when specialization, context limits, or parallel work address a measured single-agent bottleneck.

When should a team use a single agent instead?

Use a single agent when the task is sequential, tightly coupled, or dependent on one evolving context. A single owner avoids handoff loss, duplicate context reconstruction, and coordination overhead. Add another agent only when a fixed evaluation identifies a concrete limitation that decomposition can address.

How do runtime failures differ from design-time failures?

Design-time failure classes describe specification and design defects that exist before the workflow ever runs. Silent runtime failures surface only during execution, when agents drift, stall, lose access, or return plausible but wrong results without erroring. A workflow can pass design review and still fail silently in production, so runtime traces and explicit failure tests remain necessary.
