The Rise of Agentic Data Infrastructure

The last decade was about teaching humans to understand data.

The next will be about enabling agents to interact with the world, across every tool, workflow, and decision in the enterprise.

To do that, agents need more than APIs. They need access to the right data, in real time. They need a way to read from and write to the systems that run the business. They must be able to see a customer’s latest activity, understand an open ticket’s history, update a record after taking action, and do it all safely and instantly.

Data movement laid the groundwork for this future. ELT pipelines, reverse ETL, and event streams made information portable across platforms. But those systems were built for analysis, for understanding what happened.

Agents need a different kind of movement: one that’s entity-aware, event-driven, and instantaneous. They don’t move datasets; they move understanding.

This is the evolution from data pipelines that move entire datasets to agentic data pipelines that move data for reasoning and action. The shift from insight to interaction, from dashboards to decisions, from data infrastructure to agentic data infrastructure.

The New Beliefs of the AI Era

Context Is the New Data

Data was designed for humans to interpret. Context is designed for agents to reason. It’s dynamic, situational, and always expiring. Traditional data pipelines centralize; agentic data pipelines distribute. The future isn’t about storing everything forever, it’s about assembling what’s relevant in the moment an agent needs it.

Fetch and Centralize in Balance

Centralization is still essential. Organizations need a shared foundation where entities align, ontologies live, and joined operations can happen across tools. Without a common model of the business - customers, products, transactions, tickets -, every agent would reason from a different truth.

But centralization alone isn’t enough. Agents can’t wait for nightly syncs or weekly models; they operate in the present tense. They need real-time, entity-specific fetches that draw from live systems, merge with centralized knowledge, and feed decisions in milliseconds.

In the data era, centralization was the end goal. In the agentic era, it becomes one half of a continuous loop: data is centralized for alignment, then fetched or written in real-time for action.

Agentic data infrastructure brings these two motions together: keeping the shared graph consistent while giving agents fresh, situational understanding whenever they need it.

Write Matters as Much as Read

Agents don’t just observe; they act. They update records, open tickets, trigger workflows, and generate outcomes. The new infrastructure must therefore handle writes as first-class operations, meaning it should be governed, reversible, and observable, thus closing the loop between perception and action.

Openness Is Essential

The data ecosystem thrived on open standards and shared connectors. The agentic ecosystem will only thrive the same way. Proprietary silos block collective intelligence. Agentic data infrastructure, like the modern data stack before it, must remain an open, composable layer that any agent, model, or framework can use.

Invisible Infrastructure Is the Goal

The best infrastructure disappears. Agentic data systems should fade into the background. No brittle retrieval scripts, no bespoke API glue. They should simply work, allowing agents to reason with trust and precision.

Our Convictions

We believe centralization has a place, not as control, but as coordination. A shared, governed graph of entities ensures that agents and systems reason from the same truth.

We believe integration should be composable, not bespoke. Agents must connect to the enterprise through standards, not one-off APIs.

We believe openness and security reinforce each other. Transparent systems are easier to trust, audit, and improve. Closed systems age into risk.

We believe interoperability is progress. No single vendor, model, or framework will own the future of intelligence, and that’s a strength. The ecosystem will grow fastest when the infrastructure connecting it remains open and shared.

From APIs to Context

APIs exposed capabilities, they told systems what they could do.

Agentic data infrastructure exposes understanding, it tells agents what’s happening and what to do next.

In the SaaS era, integrations were built around endpoints. In the agent era, they’re built around meaning. A CRM API might return a record; an agentic data layer reveals the relationship: “This customer opened a ticket two hours ago and is waiting on a refund.”

That’s not an endpoint, that’s context, a semantic join across tools, assembled on demand and ready for reasoning.

As enterprises evolve, this context will flow through an internal knowledge graph, a living network of entities and relationships stitched across systems. Ontologies will define shared meaning; mappings will ensure consistency. This hypergraph of understanding becomes the substrate of agentic work.

The Rise of the Context Engineer

The next generation of engineers will not build dashboards or prompt chains, they’ll build understanding flows.

The Context Engineer designs how information moves between agents and systems: what to fetch, how to enrich it, when to cache it, and under what policy to act. Their job is to make reasoning reproducible and safe.

They think in context objects, not tables; in events and entities, not rows and columns. They orchestrate just-in-time fetches, manage context freshness, and govern access with precision. Their work ensures that every agent decision can be explained, audited, and improved.

Where the data engineer optimizes for throughput and reliability, the context engineer optimizes for relevance.

Where the AI engineer wired prompts and retrievals, the context engineer builds durable abstractions that scale across agents and systems.

They are the bridge between data infrastructure and intelligence infrastructure, inheriting the discipline of one and the creativity of the other.

The Agentic Data Infrastructure

Every AI-native organization will need an operational backbone that gives agents a live, reliable view of the business, and a safe way to act on it.

This is the agentic data infrastructure. At its core, it is a set of connected systems that do four things well: they fetch, enrich, reason, and write back.

1. Connectors: Access to the Real World

Connectors give agents real-time access to enterprise systems, CRMs, support platforms, databases, and internal APIs. They allow an agent to fetch the information it needs about a specific entity - a customer, a ticket, a product - at the moment it’s required, not hours later through a batch job.

2. Context Orchestration: Turning Data into Understanding

Once the information is fetched, it must be shaped into usable context. That means enriching it with signals from other tools, resolving entities that refer to the same object across systems, and ranking what’s most relevant for the task at hand.

This orchestration layer behaves like a control plane for agentic data, deciding what to fetch, how to combine it, and when to refresh it. Over time, these flows start to form a connected network of understanding, an agentic data fabric, where knowledge from one system can be reused by many agents without duplication.

3. Reasoning and Action: Where Agents Operate

On top of this fabric, agents and models interpret data to make decisions and take action. They might draft a message, create a task, or update a record.

The same infrastructure handles these writes back to systems, closing the loop between perception and action.

4. Governance and Observability: Keeping Data Trustworthy

Because this data often includes sensitive information, it must be tracked and governed. Every fetch, transformation, and write should be explainable: which data was used, when it was last refreshed, and what decision it influenced.

This observability will become as fundamental to AI systems as lineage and audit logs were to data pipelines.

A Simple Example

A support copilot receives a Slack message from a customer.

It instantly fetches CRM and ticket data, enriches it with sentiment and product-usage information, resolves the customer identity across tools, and ranks the few details most relevant to the conversation.

When it replies or escalates, those updates are written back to the same systems, automatically, safely, and traceably.

That is agentic data infrastructure in action: real-time, governed, and invisible. It’s what transforms integrations from brittle API calls into a living web of understanding.

Governance, Security, and Control

Agentic data systems carry power, and therefore responsibility. They may contain personal data, financial records, or internal communications. It must therefore be governed with the same rigor as data.

Policies define who or what can access information and under what conditions. Audit logs ensure that every agent action can be traced to the information that informed it. Local-first execution keeps sensitive data close to its source, minimizing both latency and risk.

Openness does not mean exposure. Transparency and safety can evolve together, just as open cryptographic standards became the basis of modern security.

Why This Matters Now

Every team building agents eventually hits the same wall: hallucinations, inconsistent retrieval, brittle pipelines, opaque reasoning. Sensitive data sprawls across embeddings and caches. Integrations multiply, each slightly different from the last.

Agentic data infrastructure fixes this. It gives agents stable, governed access to knowledge. It makes reasoning traceable. It replaces brittle retrieval chains with standardized, observable pipelines.

For CTOs, it’s the missing foundation that brings control to agent systems.

For engineers, it’s the next logical evolution, the moment when integration and intelligence finally converge.
